Track these 12 metrics every Monday morning. It should take 10 minutes if your systems are set up.

Lead Flow

  1. Total inbound inquiries (phone, form, walk-in, referral)
  2. Inquiries by source (Google, Facebook, referral, showroom, partner)
  3. Cost per lead by paid source

Sales 4. Consultations scheduled 5. Estimates delivered 6. Contracts signed 7. Close rate (contracts ÷ qualified inquiries)

Create a simple spreadsheet or use your CRM to build a weekly tracking dashboard with the 12 metrics above. Set it up to calculate week-over-week changes automatically.

Step 2: Baseline Capture (30 minutes)

Fill in your current numbers for each metric. If you do not have historical data, start tracking today and set your first target for 30 days out.

Step 3: Review Rhythm (5 minutes)

Block 30 minutes every Monday at 8:00 AM for dashboard review. Put it on your calendar now. This meeting with yourself is non-negotiable.
